Most lists of Black Friday marketing ideas end in the same place: a bigger discount, louder. That works for revenue, but on a typical DTC product a 30% sitewide discount takes more than half the margin out of every order, and November ad costs take most of what's left. The ideas below are ranked by what they cost you in margin, so you can pick the ones that still leave you with profit after Cyber Monday.

They're written for Shopify brands, with the Shopify Black Friday features that make each one easy to set up. If you haven't set your dates and numbers yet, start with our BFCM 2026 checklist.

Before you pick an idea: know your floor

Every Black Friday promotion idea is a trade between margin and volume, and you can't judge the trade without one number per product: contribution margin before ads at the BFCM price. That's the price paid minus product cost, shipping and fulfilment, payment fees and an allowance for returns. It's also the most you can spend on ads to win that order and still break even.

Work it out for your 5 to 10 hero products with the contribution margin calculator, then test each idea below against it. An offer that drops a product below its floor at November ad costs isn't a promotion, it's a loss you're paying to acquire.

1. Early access for subscribers

Open your offer to email and SMS subscribers 24 to 48 hours before everyone else. It costs nothing in margin, fills your list during October when ads are cheaper, and puts your best customers' orders in before the ad auction peaks. Collect sign-ups with a dedicated landing page and a site banner from now until launch.

2. Gift with purchase instead of a percentage off

A free gift that costs you $8 can feel worth $30 to the customer, while a $30 discount costs you the full $30. On Shopify you can set this up as an automatic discount (buy X, get Y free) so nobody needs a code. Pick a gift people want, not old stock nobody bought.

3. Bundles that raise order value

Bundles spread shipping and fulfilment over more product, so a 15% saving on a three-item bundle usually costs far less margin than 15% off a single item. Shopify's free Bundles app handles fixed bundles and multipacks; build them from products customers already buy together. Our page on average order value shows why AOV is one of the cheapest levers you have.

4. Spend-and-save tiers

"Spend $100, save $15; spend $150, save $30" protects margin far better than 15% off everything, because the discount only applies when the basket is big enough to carry it. Set the first tier just above your current average order value.

5. Free shipping above a threshold

If your average order sits at $65, free shipping over $75 nudges people to add one more item. Check the threshold against your real shipping cost per order, not the rate you charge.

6. Product-level offers, not sitewide

Discount the products with margin headroom and leave the thin-margin bestsellers at full price or with a gift instead. Shopify lets you target automatic discounts at specific collections, so you can run a deeper offer on one range and none on another.

7. Use Black Friday to clear slow stock

Stock you'll otherwise mark down in January is cheaper to move now, while demand is high. Pair it with a hero product as a bundle, or offer it as the gift with purchase. Our guide to dead stock covers how to price it.

8. A separate Cyber Monday offer

If Monday repeats Friday's deal, everyone who was going to buy already has. Give Monday its own angle, such as a different product, a bundle or a free gift, and email Friday buyers about it.

9. Loyalty points multiplier

Double or triple points over the weekend. The cost lands on a future order, which brings the customer back, and it's far cheaper than an extra 10% off today.

10. Subscribe-and-save on the first order

For consumables, a stronger first-order discount on a subscription can be worth it, because you're buying a stream of orders, not one. Only run it if you know your retention: our CAC payback guide shows how long a subscriber takes to pay back.

11. Gift guides and deal pages that search and AI can find

Shoppers now ask ChatGPT, Gemini and Google's AI results for gift ideas and the best deals. Publish gift guides and a clear Black Friday page with product facts, prices and FAQs now, because new pages take weeks to appear in answers. Our guide to how ChatGPT recommends products explains what those engines look for.

12. Post-purchase upsell

A one-click offer on the thank-you page adds margin without any extra ad cost, because the customer is already paid for. Offer a small add-on related to what they just bought, at a modest discount.

Shopify Black Friday setup checklist

  • Automatic discounts for gift with purchase, spend tiers and product-level offers, so customers don't hunt for codes.
  • Discount combinations set on purpose: decide which offers stack, or a customer can combine a tier, a code and free shipping into a loss.
  • Bundles set up and tested on mobile, including how they show in your theme and in checkout.
  • A test order for every offer before launch, checking the price, the discount line and the shipping charge.
  • Tags for BFCM buyers (via Shopify Flow or your email platform), so you can treat them as a group in December and January.

Then watch the numbers that matter while the offers run. StoreHero shows contribution margin by product and channel each day, with Shopify orders, Meta, Google and TikTok spend and your costs in one place, so you can see by Saturday morning which ideas are paying off.

Black Friday promotion ideas to avoid

  • 30% off sitewide for the whole of November. You train customers to wait and give away margin on orders you'd have got anyway.
  • Stacking codes by accident. A forgotten welcome code on top of a Black Friday discount can turn a profitable order into a loss.
  • Free shipping on everything. On low-value orders it can cost more than the margin.
  • Judging the weekend on ROAS. Meta and Google both claim many of the same orders; judge it on MER and contribution margin instead.

Frequently asked questions

What are good Black Friday marketing ideas for a small ecommerce store?

Start with the ones that cost no margin: early access for email and SMS subscribers, gift guides, and a post-purchase upsell. Then add one offer that protects margin, such as a gift with purchase or a spend-and-save tier, instead of a sitewide discount.

What is the best Black Friday promotion?

The best promotion is the one that still leaves contribution margin after product costs, shipping, fees and ad costs. For most DTC brands that's a gift with purchase, a bundle or a spend threshold rather than a flat percentage off everything.

How do I set up Black Friday discounts on Shopify?

Use automatic discounts for gift with purchase, spend tiers and collection-level offers, set discount combinations so codes don't stack by accident, and place a test order for every offer on mobile before launch.

Should Cyber Monday have a different offer from Black Friday?

Yes. If Monday repeats Friday's deal, most people who wanted it have already bought. A different product, bundle or gift gives Friday buyers a reason to come back.
